Release Management with Jira: Practical Insights

Please note: This article focuses on what can be achieved with Jira Cloud and/or Jira DC using its out-of-the-box features. While I mention a few third-party paid Apps for more advanced options, these are not required for improving your Release Management in Jira.

Release Management with Jira: Practical Insights

At JiraCon23, my co-founder Guillaume Vial presented a session on "Mastering Release & Deployment Tracking in Jira". In the present article, I’ll share key concepts from that session, plus additional insights. For a full, detailed version, the conference recording is available, but this piece will guide you through actionable steps that teams can apply to improve release management in Jira.

Guillaume’s vision is simple: make Jira users' lives easier by creating transparency and automation around releases. Imagine a world where testers know exactly where to start without chasing information, and developers focus on coding without updating Jira tickets manually.

 

What’s Release Management?

Release management is the strategic process of planning, designing, testing, and overseeing software releases. It’s about balancing the need to introduce new features while ensuring stability in existing services. Jira offers the structure needed to manage these complex workflows, allowing teams to plan, track, and deploy with confidence.

 

Definitions: Releases, Versions & Deployments

In this context, Releases and Versions are the same: a collection of changes delivered to an application. These changes result from a build process. A Deployment, on the other hand, is the job of placing the completed release into a specific environment, such as production or testing.

 

New Concept: Environments

Deploying new versions into Environments is essential for release management. Before shipping to production, releases are tested in different environments, ensuring quality and functionality. Understanding what is deployed in each environment helps teams manage releases effectively and maintain stability.

 

Why Choose Jira for Release Management?

Jira has been supporting release management since its early versions. Fields like “Affects version” and “Fix version”, along with the Release Hub, are native to Jira, making it a strong tool for tracking and managing complex release cycles. Jira's flexibility allows users to tailor workflows, track progress, and deploy efficiently across teams.

For Effective Planning

Start by defining the work that needs to be completed - whether it’s epics, stories, or bugs. Use Jira’s release date feature to schedule releases and track progress against your plan. Tools like Jira Plans (formerly Advanced Roadmaps, available in Jira Data Center and Jira Cloud Premium) make cross-project releases easier to manage.

With the Release Management Jira App, you can also define cross-project releases and manage scope dependencies. This App is useful if you don’t have access to Jira Plans, or need more features.

For Tracking Release Progress

Jira provides various tools to monitor how a release is progressing:

  1. Burndown Chart: Monitor team progress and anticipate whether deadlines will be met.

  2. Kanban Boards: Visualize workflows, identify bottlenecks, and keep teams aligned.

  3. Release Report: Generate detailed reports to inform decision-making based on real-time data.

For Deployment Tracking

Jira integrates with Continuous Integration/Continuous Deployment (CI/CD) tools to provide real-time deployment insights. After setting up the integration with your deployment tool (Jenkins, GitHub, GitLab, etc.), a new “Releases” section will appear in your Jira Cloud issues, allowing you to see which environments your Jira issue has been deployed to.

This Deployment feature is available only for Jira Cloud, and Atlassian currently has no plans to extend it to Jira Data Center customers. Even on Jira Cloud, there are certain limitations, such as the inability to link Jira versions to deployments - only Jira issues can be linked to deployments.

With the Golive Jira App, you can access a similar Deployments feature for both Jira Cloud and Jira Data Center. In addition to linking Jira issues, you can also link Jira versions to deployments.

 

Common Challenges in Jira Release Management

Even with the best tools and practices, challenges can arise. Here’s how to handle some common issues:

 

  • Challenge 1 - Managing Multiple Versions and Releases
    Implement a standardized naming convention for versions to avoid confusion, including a prefix by application. Use Jira's Release Hub to track progress and the status of multiple versions across projects. For larger, cross-project releases, Jira Plans (formerly Advanced Roadmaps), Jira Align, or Apps like Release Management for Jira, can help organize and track the entire scope.

  • Challenge 2 - Keeping Track of Release Scope & Status
    Jira's Release Hub provides a centralized view of release status across all projects. Dashboards and filters allow teams to create custom views and real-time reports for insights into release progress, deadlines, and blockers.   • Challenge 3 - Tracking Dependencies and Blockers
    Use Jira's issue linking and dependency tracking to map out relationships between tasks. Regularly update these dependencies to spot and address blockers early in the release cycle. Note: Jira Plans can displays those dependencies on the timeline.

  • Challenge 4 - Handling Last-Minute Changes
    Establish a clear change management process within Jira to handle unexpected changes. This should include impact assessments, approval workflows, and communication plans to keep the release on track despite changes.

  • Challenge 5 - Ensuring Release Quality
    Automating testing wherever possible increases efficiency and coverage, helping teams catch issues before deployment.

Atlassian does not provide out-of-the-box capabilities for enterprise testing. However, with products like Xray Jira App, you can track test cases and issues throughout the testing process.
