The Secret to Stable Delivery: Reading Median, P85, and P95 in Jira

When did your delivery start slowing down?

For many Jira teams, this is a surprisingly hard question to answer. A sprint slips. A release takes longer than expected. A few issues suddenly stay “In Progress” far beyond what feels normal. But when you look at your basic metrics, nothing stands out. The main number looks stable. There was no clear moment when things “broke.”

The reality: delivery rarely fails all at once. It drifts.

That is why looking at one average value is not enough. If you want to catch delivery issues earlier, understand where risk is building up, and make more reliable plans, you need to look at how your workflow changes over time—and how your work is distributed.

Most teams begin by tracking a single value: Average Cycle Time.

At first, it works. You get a general sense of how long work takes. You can compare one month to another and report progress to stakeholders. But over time, a gap often appears between what the metric says and what the team actually experiences. The average may look stable, while delivery feels less predictable.

1. Median (P50): Your Baseline

The Median shows the middle point of your data. If your Median Cycle Time is 3 days, it means half of your work items were completed in 3 days or less, and half took longer.

  • What it tells you: Median shows your typical delivery time. It helps answer: What does a normal work item look like for our team?
  • Example: If your Median moves from 3 days last month to 5 days this week, your "typical" work is slowing down.
  • The limitation: Median does not show the “problem children.” It can look healthy even when a growing number of issues are getting stuck for much longer than expected.

2. P85: The Reality Check

P85 shows the time within which 85% of your work items were completed.

  • What it tells you: It helps answer: How long does work usually take when we plan realistically?
  • The Gap: If your Median is 3 days but your P85 is 8 days, there is a big gap between “typical” and “realistic.” That gap is where predictability risk lives. If you plan only around the Median, you are planning for a "best-case" version of reality.

3. P95: Where Risk Becomes Visible

P95 shows what is happening with the slowest 5% of work.

  • What it tells you: Are there long-tail issues that could hurt our predictability?
  • Why it matters: A spiking P95 usually points to bottlenecks in QA, blocked issues, external dependencies, or "zombie" tickets. If your Median is stable but P95 is spiking, your typical work is fine, but your systemic risk is growing.
